From Breakdown to Breakthrough: Healing a Fractured Workplace Team

In early 2025, I conducted a climate assessment for a transportation department in a California school district. The goal? To listen deeply, understand the hidden stories behind tension and toxicity, and chart a new path forward. What I discovered was painful, but also promising.

Through confidential interviews with every team member—from drivers and dispatchers to mechanics and office staff—five powerful trends emerged:

  1. The workplace didn’t feel safe. People described their environment as toxic, divided, and emotionally draining. Many chose silence over speaking up.
  2. Three key individuals had an outsized impact. Their behaviors, from yelling and micromanaging to social exclusion, were consistently named as root causes of dysfunction.
  3. Leadership was stretched thin. The supervisor was seen as both supportive and reactive. Structural support from HR and union leadership was inconsistent, limiting her ability to lead.
  4. Fairness and accountability were questioned. Perceptions of favoritism, unequal discipline, and unchecked misconduct created frustration and disengagement.
  5. And yet, people wanted change. Many expressed a genuine desire for training, structure, and a safe space to rebuild relationships.

We developed a 90-day roadmap across three phases:

  • Safety & Containment: coaching, role clarity, and smaller listening groups
  • Repair & Learning: training, recognition, and connection-building
  • Integration & Accountability: setting clear norms and ongoing check-ins
 

This experience affirmed what I know to be true: culture change is possible when people are heard, systems are clear, and leadership shows up with courage and care.
